Use this when: Users sign up but don't activate. You need to find the specific moment where users first feel value and engineer the fastest path to it.

You're done when: You know your aha moment from data, you've mapped and trimmed the path to it, and you're measuring activation rate with a clear baseline.

A design tool noticed 65% of sign-ups never created a second project. They compared retained vs. churned users and found the aha moment: users who completed one design using a template within their first session retained at 3x the rate. The path from sign-up to that moment had 7 steps, including email verification, profile setup, and a feature tour. They cut it to 3: pick a template, customize it, download it. Email verification moved to after the first export. The biggest drop-off was the blank canvas — they replaced it with a template gallery. Activation rate went from 18% to 34% in six weeks.
